What missed calls actually cost a plumbing business
Every vendor in this category quotes the same handful of statistics at you, usually without saying where they came from. Here they are with their sources named, their weaknesses stated, and the arithmetic you need to work out what any of it means on your own phone line.
The short version
Published estimates put missed inbound calls at somewhere between 30% and 40% for a typical plumbing business, with roughly 62% of emergency calls arriving outside business hours and about 75% of callers hanging up rather than leaving a voicemail. Those three numbers are the entire argument for after-hours call answering. They are also all secondary citations from vendor marketing, which is why the rest of this page shows you how to check them against your own call log instead of taking them on faith.
The numbers, and who actually said them
These circulate widely without attribution. We first saw this particular set collected in Bland.ai's article on AI voice agents for plumbers, which credits each one to a third party:

Why we're showing you the weaknesses
Because you should notice that two of these sources are companies selling the same category of product we sell, and that two of the figures contradict each other — 62% versus "up to 40%" for the same after-hours question. That doesn't make them worthless. It makes them a starting hypothesis rather than a finding. Any vendor who recites these to you as established fact either hasn't checked or is hoping you won't.
The figure nobody can source: annual revenue lost
You will see "$100,000 to $200,000+ a year" and similar on competitor sites. We could not find a primary source for any such figure, and the article most of these statistics come from doesn't contain one at all. It is a number chosen because it is large. We won't put one on our site, because the first thing a good operator does with an unsourced number is stop trusting everything next to it.
The number that is actually provable: the lead you already bought
If you run Google Local Services Ads, there is a figure you can verify in your own account in about ninety seconds, and it doesn't require believing anybody's marketing. LSA charges plumbing contractors roughly $40–$90 per lead depending on market, and in a competitive metro you sit at the top of that band. Crucially, you are billed when the call connects — not when you answer it, and not when you win the work.
So a missed LSA call is not a hypothetical lost job. It is money already debited to send a ready-to-buy homeowner to whichever competitor picks up next. Open your LSA dashboard, filter to leads with no answer, multiply by your cost per lead, and you have a defensible number that came from Google rather than from a vendor.
Two things follow from that, and the second one is worth actual money today. First, the smaller number is the more useful one, because you can prove it. Second, Google will credit unanswered and out-of-area LSA leads if you dispute them — and most contractors never do. Before you buy anything from anybody, go and claim those back.
A note on the "21×" statistic, since everyone quotes it wrong
You'll see "respond in 5 minutes and you're 21× more likely to qualify the lead" credited to Harvard Business Review all over this industry. It isn't HBR's. It comes from the 2007 MIT / InsideSales Lead Response Management study by Dr. James Oldroyd — three years of data, six companies, more than 15,000 leads and 100,000 call attempts. That's a genuinely strong piece of primary research, and it deserves the right name on it. HBR's separate 2011 audit of 2,241 companies is also worth knowing: average first-response time was 42 hours, and firms that answered within an hour were 7× more likely to qualify the lead. Both findings point the same way; only one of them is the one people cite, and usually to the wrong author.
Work it out on your own line instead
Four inputs, three of which you already know:
- Weekly inbound calls. Your phone system or carrier has this. If you can't get it, that's finding number one.
- Your actual miss rate. Not 30% because an article said so — count the unanswered calls in your log for one week. This is the number that makes or breaks the whole case, and it's an hour of work.
- Your close rate on inbound calls you do answer. If you don't track it, estimate low.
- Your average ticket. Yours, not the industry's, and split emergency from routine if you can.
Multiply: calls × miss rate × close rate × ticket. Then cut the result meaningfully, because some share of missed callers ring back, and some were never going to buy. What's left is a number you can defend in a room. It will almost certainly be smaller than the ones on competitor websites, and unlike theirs it will be yours.
What actually reduces the number
In rough order of how much difference each makes for the effort involved:
- Answer after-hours calls at all. If most emergency volume genuinely arrives outside business hours, this is the whole ballgame and everything else is a rounding error.
- Answer within three rings. Speed beats polish. A fast adequate answer beats a slow excellent one, every time.
- Qualify before escalating. Coverage that pages you for every drip is coverage you'll switch off within a fortnight. The filter is what makes 24/7 sustainable.
- Close the loop on the call. A message you have to return is half a solution — the customer is already dialling the next number while they wait.
- Fall back safely. Whatever you add must degrade to your current voicemail if it breaks, or you've traded a known problem for an unknown one.
